You Are the Coordination Layer

This week, before Google I/O, they held something called the Android Show.

The headline announcement: Gemini Intelligence. Not a new Gemini app. Not a new model. Gemini Intelligence is positioned as the intelligence layer running underneath Android — the foundation of the operating system itself. Every app, every workflow, every action on your phone will route through it.

That’s a significant architectural statement. It means Google isn’t building AI as a feature. They’re building it as infrastructure.

Then they added one detail that tells you the whole story.

You’ll still need to confirm before Gemini books a trip for you.


Read that again

Google has Gemini running at the OS level. It has access to your calendar, your messages, your apps, your location history, your purchase history, your commitments. It knows more about your daily life than almost any system that has ever existed.

And it still can’t decide whether to confirm a booking without asking you first.

This is presented as a safety feature. It is not a safety feature.

It’s an architectural admission.


What the confirmation gate actually is

When an AI system can’t act without checking with you, it’s telling you something specific: I don’t know what matters enough to act on it unilaterally.

That’s not a model capability problem. Gemini can evaluate a hundred variables simultaneously. It can weigh a hotel against your calendar preferences, your budget patterns, your prior feedback on similar recommendations. The intelligence is there.

What’s missing is something different.

The confirmation gate is where the coordination layer would go.

If the system knew your open threads — the conversation where you half-committed to a different trip, the email you haven’t answered yet, the meeting that conflicts with Tuesday — it could decide. Not because it got smarter. Because it has the coordination context.

Without that context, the safest move is always: ask the human.

So the system asks. And you answer. And every time you tap “confirm,” you’re doing coordination work the AI couldn’t do. You’re the missing layer.


This isn’t just Google’s problem

McKinsey published their AI Trust Maturity survey this month. They surveyed approximately 500 organizations across industries. The headline number: average responsible AI maturity score is 2.3 out of 5. Only about one-third of organizations report mature governance in coordination architecture.

The pattern they found in the failing cases is consistent: organizations have execution capacity without coordination infrastructure. Multiple capable AI tools, no coherent layer above them to manage what matters, what’s open, what changed, what needs to close.

The organizations that are succeeding aren’t deploying better models. They’re building the coordination architecture that tells agents what to prioritize.

Same pattern at the personal level. Same gap.


The trap in “intelligence as infrastructure”

When Google calls Gemini Intelligence the “intelligence layer,” they’re making a claim about what the foundation of AI-powered computing should be.

The claim is half right.

Intelligence is necessary. You need a system that can understand context, interpret intent, work across modalities. That problem is largely solved. Models are genuinely capable.

What’s not solved: deciding what to do with the intelligence. Not can the agent act, but should it act, now, on this, given everything else that’s open.

That’s a coordination problem. It requires knowing your commitments, your active threads, your priorities, your context across the last week — not just the last query.

Intelligence without coordination defaults to: ask the human.

And the human, every time they tap confirm, is doing something that cannot scale. Not because tapping is hard. Because the decision behind the tap requires exactly the kind of ongoing context that nobody has built a system to maintain.


What the next five days will tell you

Google I/O is May 19. Five days from now.

The announcements will be impressive. The demos will work. The products will be real.

Watch for one thing: where the confirmation gates are.

Every confirmation gate in every demo is a coordinate that reveals where the coordination layer is absent. Every “you’ll still need to approve” is an acknowledgment that the system doesn’t know enough to act on your behalf.

That gap — between intelligence and confident action — isn’t closing at I/O.

It’s the problem that comes after the demos.

The question is who builds the layer above the intelligence layer. The system that knows what’s open, what matters, and what should close — so the confirmation gate can finally go away.

That’s not a model problem.

That’s an infrastructure problem.

And it’s still open.
